A Chairfirst pilot doesn't start by governing your operation — it starts by watching it. Over roughly 60 days it moves from observing your decisions, to recommending alongside them, to governing a scoped set of them live — with an authorized human seated before any commitment executes, and every governed decision independently attested. This is the name, operationalized: the chair comes first.
Integrate & observe
Chairfirst connects to the systems you already run — POS, ERP, property, identity and systems of record — and maps where your consequential decisions actually live. It reads; it governs nothing yet. The output of this phase is a picture of your decision surface: which recurring calls move your outcomes, and who holds the authority for each.
Shadow
Chairfirst surfaces the consequence-ranked decisions and produces a warranted recommendation for each — the action, the evidence, who may decide — alongside your real operation. Your people still decide in the tools they use today; nothing routes or executes through Chairfirst. This is the "shadow" in shadow-to-live: the decision library gets calibrated against how your operation actually runs, and the value case is built from your own decisions, not a generic model.
Go live — on a scoped decision set
On a bounded, agreed set of decisions — say comp and promo approvals in one region — the queue goes live. Each decision routes to the authorized human, who dispositions it Execute · Escalate · Reject, and the approved commitment is coordinated across your systems. Authority is seated before anything executes — never after. Scope stays deliberately narrow so the motion is proven before it widens.
Measured & attested handoff
Every governed decision is independently attested by Testari. At day 60 you get a measured readout against the method agreed at the start — what was governed, and what it moved — and you keep the attested record.
